Here it comes: the big drawdown

It seems that every day brings news about the future of the military, and today was certainly no exception.  The Army, according to a Thomas Ricks’ post in Foreign Policy, is about to start separating officers from the service.  (Click here to read it)

There has been a lot of howling about how sequestration is causing the downfall of the military, and that the danger of a hollow force is only a manpower cuts away, but in all practical reality the end of the wars in Iraq and Afghanistan make a smaller military inevitable.  It happens after every major conflict; the US Army numbered under 400,000 active and national guard troops in 1939, but by the end of the Second World War it had swollen to over 8,000,000. At the start of the Korean War some five years later the army was down to 630,000.

One of the principal reasons that the drawdown in the near future is different from those from prior wars is the composition of the force.  There are no draftees in today’s military.  Each and every Soldier, Sailor, Airman, and Marine volunteered to serve his or her country, and as a result more of them are likely to want to stay in the military than their predecessors.  At the end of the First and Second World Wars the armed forces (which were filled with draftees and wartime volunteers) shrunk naturally as people headed back to the lives they interrupted to go to war.  The same can be said for Korea and Vietnam to certain extent, as draftees were critical to expanding the armed forces to the size needed to fight those wars.

Today, though, we have no draftees.  Instead, we have a highly trained force of military professionals who have dedicated themselves to a career in the military.  Sure, the majority of first term enlistees serve one hitch and get out, but a significantly larger percentage want to stay.

Therein lies the rub.  As the military inevitably shrinks, the number of job slots that military folks can fill will decrease.  For the enlisted component of the armed forces, the length and terms of the enlistment contract can be used to decrease the size of the force; the military branches can make it more restrictive and difficult to reenlist. It is an effective manpower shaping tool.

For officers, however, the rules are very different.  Generally speaking, junior officers (ensigns and lieutenants) serve an initial contracted period (during which they are considered “reserve” officers), which is very similar to the enlisted side.  If they want to stay in, however, instead of reenlisting they compete for transition to from “reserve” to “regular” status.  Once an officer becomes a regular, his contract disappears and his term of service becomes “indefinite”.  This means that they are in until they 1) retire 2) quit 3) fail to get promoted or 4) die.  There is no enlistment contract to use as a force shaping tool.

During stable periods this is no big deal.  The services have staffing models that pretty accurately predict the size that the force needs to be, and they can manage the number of officers based on the number they are allowed to have by law, natural attrition, and accession of new officers.  During unstable times, though, like right now as we finish up a couple of wars, the models come apart like a trailer in a tornado.

The military had to significantly change its shape and size to fight the protracted counterinsurgent wars.  Many more boots on the ground were needed, which means that privates and second lieutenants were getting hired at the rapid rate (meaning much were donning the uniform than usual), and as time went on they got promoted to become sergeants and captains.  Enough time, in fact, that many of the officers became regulars.

Now that becomes a problem.

The enlisted side can be shaped using enlistment contracts, but the regular officers are immune from that shaping tool.  Instead, to reduce the number of officers (which is necessary to retain the proper shape of the force) the branches must figure out a way to get them to leave.  There are a lot of programs that are used to entice officers to leave (early retirement, “getting out” bonuses, etc), but when those do not get enough officers to leave the axe comes out.

In the Marine Corps the axe is the Selected Early Retirement Board (SERB).  Colonels and Lieutenant Colonels who fit a particular set of conditions are considered for retention or retirement.  Even though they can, by law, serve until their service limitations of 30 and 28 years respectively, the Marine Corps does not need them around for that long.  If they are selected for early retirement by the SERB, then they have about seven months to transition out to retirement.  The reason that such senior officers are targeted in the Marine Corps is that by lopping off people at the top it frees those below them to move up.

The Army is apparently about to do the same thing, except for a much junior set of folks: captains and majors. From Ricks’ blog post (a portion of letter sent from a senior officer to his or her juniors):

“You may already know, but there are going to be Officer Separation Boards (OSB) and Enhanced Selective Early Retirement Boards (E-SERBs) for Army Competitive Category Captains in Year Groups 2006-2008 and Majors in Year Groups 1999-2003 beginning in March 2014.

Initial word is that the OSBs and E-SERBs will select less than 10% of the considered majors and captains in year group 2008 and less than 20% of the captains considered in year groups 2006 and 2007.

I am meeting with the officers in the battalion affected that are physically at Ft. [DELETED] to discuss their Professional Development and future officer actions and will provide them an assessment of their potential for future service and potential risk of being selected for involuntary separation, and will help prepare their files for the boards. Additionally they are contacting their HRC Branch Representatives for an assessment. I recommend you find a trusted senior officer to do the same.”

The writing is on the wall.  Despite the promise of an exciting career in uniform, many officers are going to get the axe.  Is it good?  Is it bad?  I dunno.  In the mafia, they say that “it’s just business”.  The military needs to shrink, and it is not sequestration’s fault.  How the shrinking is done, however, says a lot about the moral contract between the institution of the military and those who serve within it.

Why are transition assistance programs not as effective as they should be? The answers are out there, but nobody is asking the questions.

When Soldiers, Sailors, Airmen, and Marines leave the military service they are generally young, fit, and eager to get to work in the civilian world.  Many go to school to obtain an education, but many more jump headlong into the job market.  Unfortunately, they are not as prepared as they could be to compete in the cutthroat employment marketplace.  It is not because the government is not trying to help transitioning military folks learn the skills they need to get a job, because there are a multitude of programs out there to help with transition.  Unfortunately, those programs are not nearly as effective as they could and should be.

The Department of Defense, the Veterans Administration, and Department of Labor have spent many millions of dollars (over $50 Million in 2012 alone) on various programs designed to help veterans make the transition from military service to the civilian world.  These agencies are charged with conducting classes, seminars, and counseling that is designed to help those who are hanging up their uniforms with the challenging and often confusing process of becoming a civilian again.

Despite the efforts of these agencies, there is a serious problem with unemployment for recently discharged veterans.  The population of younger veterans who are recently discharged is having the toughest time, with those in the 20 – 24 year old age bracket hitting an unemployment rate of 35% in March of this year according to a Syracuse University study that was released last month (available here: March 2013 Employment Situation of Veterans) .  That stunning number is well over double the rate for the same population of non-veterans.

That means that a lot of our veterans are out of work, and as a result the DOD is paying a lot of money out in the form of unemployment benefits to those who can’t find a job.  It is a shocking amount of money.  I mean really shocking!

How shocking?  Try nearly $1 Billion dollars a year (the actual number was $928 million for 2012 and is on track to increase in 2013).  Almost one billion dollars.  For unemployment benefits.  For veterans who cannot find a job.  And it comes out of the DOD’s annual budget, and every dollar that is spent on unemployment benefits for a veteran is a dollar that is not spent on the people still serving or the equipment that they use to keep our nation safe.

Paying unemployment insurance for separated military personnel is not new for the Department of Defense.  In fact, the DOD has been paying millions of dollars in unemployment benefits for a long time, but the billion dollar pricetag is unprecedented. In 2003, the military paid about $300 million on such benefits, and a decade later that cost has over tripled.

There are a lot of reasons for the increase, with the most obvious being the increase in the number of people leaving the military and having a rough time finding a job in the tough economic conditions that exist today.

That is only part of the story, however.  The Obama administration, to their credit, has increased funding and awareness for the plight of jobless veterans.  Unfortunately, those efforts are not paying the dividends that they should be.  With such a high level of emphasis and funding for transition training and education, you would think that the unemployment rate for veterans would be at or below the non-veteran level.  Unfortunately, it is not.

That is where the data from the Orders to Nowhere Military Transition Survey becomes very interesting.

As I continue to research the subject of military transition, I have been analyzing the data from the survey and a few data points really jump out.  The first data point is how little feedback about the transition process is actually gathered by the organizations that are actually doing the transition training.

Every branch of the military uses After Action Reviews (AARs) to gather feedback from events and learn from the lessons that the AAR provides.  Pilots debrief every mission in order to become better aviators and infantrymen get together and discuss the lessons that they learned from their combat or training engagements.  These debriefs and lessons learned sharing sessions are part of every service and every career field.  Capturing lessons and learning from experience is a crucial part of what makes our military unbeatable.

Unfortunately, the AAR process does not seem to apply to transitioning or recently transitioned veterans.  Despite the culture of learning from experience, the vast pool of potential data sources — recently transitioned veterans — is virtually untapped.

The data shows that, of respondents who left the service between 2003 and 2013, less than one in five had been contacted by the Department of Defense or their branch of service about transition.  Of those one in five who had been contacted, less than half (0r just under 10% of all respondents) were asked to participate in an AAR of the transition process.

In other words, fewer than one in ten recently discharged veterans have been asked to help make the transition process better by providing feedback on their experience.

That, to me, is an incredibly disappointing statistic.  It is not particularly surprising, however.  Nobody officially asked me anything about my transition, and in my many conversations with veterans I have found that nobody asked them either.

Millions and millions of dollars are being spent every year on the military transition process, yet unemployment rates for veterans continues to exceed their civilian counterparts.  Nearly a billion dollars is being spent by the DOD on unemployment benefits for those unemployed veterans.  You would think that somebody would connect the dots between the efficacy of the military transition programs and their effect on the unemployment rate, but sadly the most readily available resource of feedback is largely being ignored.  Nobody is asking the vast majority of people who have gone through those transition programs and entered the civilian workforce about their experiences and how the transition programs could be improved.

The answers are out there.  Too bad nobody is asking the right people the questions.

Some preliminary results

Thanks to all of you who have read my posts about the transition survey that I using to conduct some research into the military transition process.   A lot of you have helped me out, and I truly appreciate your time in taking the survey and for sharing it with others who can help.

So far the data are showing some interesting trends.  The Marine Corps is the best represented so far, so for those of you in other branches here is your chance to catch up and beat the Marines….

About half of the respondents are combat veterans, and veterans from every conflict since the Korean War have taken the survey.  My first look at the data shows that there are many more programs available today than were out there for earlier generations of veterans, with many of our Vietnam, Korean, and Cold War veterans responding that they had no formal outprocessing resources.

More recent veterans report that there are a lot of different programs currently available, and that they produce a wide disparity in results.  Some are reported to be great, and others are reported to be useless.  I am looking forward to diving more deeply into the data to learn more.

The split between veterans who did and did not serve in active combat is about even, as is the ratio between enlisted and commissioned respondents.  Very few warrant officers have weighed in, though — so if you are a warrant officer, please jump in!

I will start analyzing the information in greater depth next week, and I’ll keep you posted.  Till then, keep sharing the link and get as many of your peers and friends as you can to take the survey.

Another plug for help!

Last week I wrote about a survey that I am conducting about the military transition process.  So far the response has been good (thanks to all of you who have already taken it!) but I am only about halfway there.  In order to have an unbiased survey it is important to get as many responses as possible in order to make sure that the sample of those of you who take the survey are representative of the entire population of transitioning or transitioned folks.  At the risk of being redundant, I ask again that if you have gone through or are going through the transition process and have not yet taken my survey, would you please help me out?  Also, please forward it to anyone, from any branch and any time period, who has made the jump?  I promise that this will be my last humble request!

A chance to improve the military to civilian transition process

As those who follow my writings about military transition know, the process is often contrary, capricious, confusing, and supremely frustrating.  I have been writing about my experiences for nearly two years now, and over that time I have been disappointed to see that the process has not really improved.  Transition is still just as consternating as ever, despite millions of dollars spent on the process by both the Department of Defense and the Veterans Administration.

I am currently writing a book about my transitional journey, and that is where you come into the picture.  I have created a survey in which I am humbly asking every veteran and every military person who is going through transition or has completed transition to participate.  I have my own observations and opinions, but as author Eric Herzel once said: “One’s opinion should only be as strong as one’s knowledge on the matter.”

Since I am planning to write much more about transition, I really need to incorporate the collective knowledge of as many of you who have experienced transition in order to make my opinions as fact-based as possible.  Will you help?

Learning a new skill: Salary and benefits negotiation part 2

A couple of posts ago we started talking about the final step in the job search: negotiating your salary and benefits.  The company has already offered you a job, and in that sweet and exciting period of time between receiving the offer and accepting it comes the negotiation to determine your compensation package with the company.

We have already looked at many of the differences between military and civilian employment benefits, so we won’t go too deeply down that rabbit hole other than to point out that many of the benefits on the military side of the fence are not freely offered by civilian companies.  Take, for example, the military subsistence (meal) and housing subsidies.  You get them while in uniform, but they don’t come freely in the corporate sector.  All of those special pays and allowances that fattened up your military paycheck helped mitigate the comparatively low pay that comes with wearing the uniform.  An added benefit is that those pays are tax-free, which in the corporate sector is almost unheard of.

As a military man or woman you are also free to shop in the commissary, gas station, and PX, all of which provide subsidized food and goods that are free of state and local sales taxes.  While retirees can still enjoy shopping on base, for those who do not stay in for 20+ years or move home and have no base nearby it is no longer possible.  The subsidies, coupled with tax free shopping, are not offered by the corporate sector.  Once you get out you get to pay full price for your groceries and consumer goods, and you get to pay sales tax, too.

My point is that many of the monetary and non-monetary benefits that you receive whilst in uniform went a looooong way towards stretching your paycheck.  When you get out all you have to pay your bills, buy food, and fill your tank with gas is the salary that you are paid by your employer.  Since that is how the “real” world works, you need to make sure to get the best benefit package you can from your employer, and to get such a package you need to be able to negotiate.

Negotiation is a skill, just like any other.  You can get better at if you work at it, and the best way to improve is to practice and rehearse, just like you should for a job interview.

Before you start rehearsing, though, you need to do your research (as discussed in the previous post about negotiation) and then you need to craft a plan of action to prepare yourself.  Just like you would do in the military.

Unlike military plans, though, yours does not have to be intricate or complicated.

Your plan should contain those elements of compensation that you feel are important to you.  It should also contain those elements of compensation that are not important to you.

Why should the unimportant bits be included you ask?

Because they are all part of the plan.  The art of negotiation is based on meeting mutual agreement, and getting to a point where both you and the Human Resources manager agree on your pay and benefits is based on the give and take that you both engage in during the negotiation process.  If you only have those things that are important to you on the list then you are at a disadvantage because negotiation invariably requires you to give a little to get a little.  You can give a little by sacrificing those things that are unimportant to you and, in turn, get a little something back that you truly want.

Here is an easy example.

You feel that flexible work hours are very important to you.

You also feel that health insurance is not important to you because you are single and already covered by the VA and TRICARE.

In the world of civilian employment the cost of health insurance is high and by all accounts only going to get higher.  The fact that you are willing to give up employer-provided healthcare is a significant savings to the employer.  Even though you never planned to use the company’s insurance you can “offer” to keep your current insurance plan (and save the company a lot of money) if you can have a flexible work schedule.

If you don’t have a plan to give up those things that you don’t really want or need then you are giving up a significant amount of leverage.  Be smart and plan your negotiation out!

Here are some basic planning considerations that I recommend you think about as you plan for your pay and benefits negotiation:

1.  What do you want from the company?  (Sure, you want a job, but what do you want in return for your time and dedication?)

2.  What does the company want from you? (Sure, they want an employee but generally want to pay as little as possible for one —  you will need to show the company that you are worth whatever you identify in the first question)

3.  What is the absolute minimum that you are willing to accept from the company?  (This is very important.  The Human Resources person has a lot more experience negotiating than you do, and if you are not careful they may well negotiate you out of the things that you think are very important).

4.  What is your alternative?  In official negotiating terms this is known as the “BATNA”, or Best Alternative To a Negotiated Agreement.  In other words, what are you going to do if the company is unwilling to meet your absolute minimum?  (This is also important because you want to leave the negotiation with a job and not burn any bridges.  The best BATNA is to leave the negotiation on good terms that can be leveraged into another negotiation with the company that is ultimately successful for you both).

After you put together your simple plan you need to do a little rehearsing just like you did for your job interviews.  Find someone to conduct a mock negotiation with, and then listen to their feedback.  It will pay huge dividends.  I guarantee that you will be surprised at just how difficult negotiating can be!  By rehearsing you will learn if you are too brusque or direct or overbearing, all of which are very common traits that come with military service.  You want to be convivial and professional because it is what the company expects, and by rehearsing with another person you can fine tune your style of engagement.

Here are a few things that military people tend to do while they negotiate that end up working against them:

– Being too rigid and organized.  Just because you have a plan doesn’t mean that you need to unyieldingly stick to it.  Do not treat your plan as a checklist and start at the top and work your way to the bottom.  The negotiation is a conversation that will go in many directions before it is completed, and if you are too mechanical and inflexible it will hurt you.

– Being unwilling to engage in a dialog.  Often, military folks are used to just accepting “no” a bit too easily.  Remember, the Human Resources manager wants to hire you as cheaply as possible, and if you just roll over every time he or she says no then you are making his or her job pretty easy.

– Being ignorant of what benefits are available for discussion.  This goes back to the previous post about interview preparation: make sure to do your research!  If you do not ask for something I guarantee you will not get it.  At this stage of the game nobody is looking out for you except you!

– Being ignorant of how much money they really need to make.  A good rule of thumb is that you need to nearly double your base military pay to obtain the same level of compensation in the civilian world.  Taxes go up and tax-free benefits go away.   In the civilian world you get to pay bills that you may not have thought about: for example, if you lived in the barracks or in base housing you did not have to pay for electricity, water, natural gas, or trash removal.  Guess what- in the civilian world you get to pay for all of those things and more!

Lessons Learned:

– Do some research on your own finances and see just how much money that you are going to need in the civilian world.  Remember- taxes take a big bite!  If you were in the civilian world you could count on 30-40% of your BAH and Subsistance Allowance to go to the IRS because it would be counted as income.  Find out how much money you really need.

– List out those benefits that are important to you and also those that are not.  You will use both lists during your negotiation.  Make sure that those benefits you want are offered by the company!

-Rehearse with someone — you need the practice.  Remember, the Human Resources manager does this a lot more than you do.

– Find out what your BATNA is and stick to it- it is OK to walk away from the negotiation if the result would be below your absolute minimum level of acceptability.

The “traditional” job interview, Part 2: Into the Fire

Hello again!

I left you hanging on the edge of your seat in my last post, and today we are going to finish the traditional job interview story.  We left off with you at the coffee shop making your last minute preparations to cross the street and meet with the interviewer.  So go ahead and finish that donut, wash your hands, check yourself in the mirror to make sure that you don’t have crumbs on your shirt.  Let’s go meet the person who will decide your employment fate!

First off, you need to remember that you are most likely being evaluated the second your hand touches the company’s doorknob.  Maybe even before then, depending on the circumstances of your interview.  Here is a real example of how one company evaluates its candidates:

The firm pays to fly candidates out to their headquarters for personal interviews.  It is a thoughtful company that sends a van with a company driver to meet you at the airport and bring you right up to the company’s front door.  She shows you in, and you are directed over to a receptionist who points you to the floor and room where the interview will be conducted.  After a quick trip on the elevator, you meet another receptionist who confirms you are in the right place and notifies the hiring manager that you are there for the interview.  After a few minutes (and right on time) the hiring manger arrives and you head off to the office for the interview.

If you are not paying attention, you would offhandedly think that your interview started when the hiring manager shook your hand.  You would be wrong – dead wrong.  A part of the company’s hiring process is to see what kind of person you are; how you interact with people like van drivers and receptionists.  The hiring manager will certainly go through the interview process with you, but your performance across the desk from the interviewer is only part of the hiring procedure.

The van driver and the receptionists are asked by the interviewer what kind of person you are.  Are you rude to people you consider beneath your level?  Were you polite?  Did you shake hands?  Were you talking on your mobile phone in the van, and if so, was anything you said indicative of a reason not to hire you?  Did you treat the receptionist professionally?  Nicely?  Would they want you to be somebody that they would work with?

This company is not alone in assessing employment candidates on more than their skills and experience.  Culture and manners matters.  Remember that.  This is particularly important to senior military officers and enlisted people who are transitioning.  When you are a Colonel or a Sergeant Major you are in a position of elevated prestige and responsibility that can make you forget that the people at the bottom of the ladder are people too.  This is not an indictment of senior military people (after all, I used to be one), but it is the way the martial game is played.  As a senior leader it is easy to focus on your peers and immediate seniors and juniors because that is how you do your job and accomplish your mission.  Senior leaders are often so focused on their level that they don’t really see the people many levels below them.

If you treat people at the company like junior subordinates on your way to the job interview it won’t go well.  That way of thinking is archaic in the corporate sector, and you had best be conscious of it or it will severely limit your ability to find a job.

Anyhow, back to the interviewing process.  You walk through the door and meet the receptionist.  Be professional, polite, and shake his or her hand. This is your chance to make a positive first impression.  You don’t need to be artificial or insincere, but just be polite.  A smile goes a long way, too.

From there you are off to meet the hiring manager.  This is where you get a chance to make a second first impression, but this time with the hiring manager instead of the receptionist.  Go in, take the seat that they offer, and get ready to prove why you are the right guy or gal for the job.

Here are a few pointers for those first critical moments of the job interview:

1.  Have a firm, but not crushing, handshake.

2.  Look the interviewer in the eye, and thank them immediately for the opportunity to meet with him or her.  Practice this!!  In your rehearsal make sure to go over what you are going to say when you meet the interviewer so that you don’t get tongue tied.  Something as simple as: “Hi.  I’m Mike, and I want to thank you for the opportunity to meet with you today.”

3.  Don’t come in carrying a bunch of stuff, and turn your mobile phone completely off!  You should have your right hand free to shake the interviewer’s hand, and your left hand should be carrying either a briefcase (which is overkill unless you were asked to bring something along that requires a briefcase) or a nice looking notebook (not a high school spiral notebook or pad of sticky notes, but a folio or pad and paper set that is professional, conservative, and not tattered).  Make sure to have a nice pen – something that looks professional and does not have “SKILCRAFT US GOVERNMENT” stamped on the side.

4.  Focus your attention on the interviewer.  Don’t look around the office like a visitor at a museum.  You are there to get a job, not admire the books on the shelf.

5.  Sit down on the front half of the chair, fold your hands into your lap, and smile.  Don’t kick back, cross your legs, and drape your arms over the chair.  As the interview unfolds you can relax a bit, but if your mannerisms indicate you are a slacker then it does not matter how well you dress- you will be regarded as a well-dressed and unhired slacker.

So now the first few moments are over.  The interviewer is evaluation you on everything you do and say, so keep that in mind.  Don’t bite your fingernails, or pick your nose, or check your phone.  Sit upright, look at the interviewer, and answer his or her questions.

Think of the interview questions as opportunities for you to show why you are qualified and how well you can express yourself.  Don’t turn a question into a monologue by rambling on for five or ten minutes.  In your rehearsal you should focus on answering each question in a period of thirty seconds to two minutes.  Any longer than that and you will likely start to bore the interviewer.  Besides, you probably can’t say anything in ten minutes that you can’t articulate in two.

Don’t try to answer them exactly as you did in your rehearsal, but instead listen closely to the question, take a breath, and then answer it as straightforwardly and honestly as you can.  Leave your military jargon and barracks language at home – nobody, and I mean nobody, in the corporate sector is impressed by the liberal use of the “F”-bomb in an interview.

Also, it is not an interrogation, so it is ok for you to ask a few questions as well.  Just make sure that they aren’t stupid (like “how much will I make?” or “what is the vacation and sick day policy at the company?”).

Make sure to answer the questions that the interviewer asks.  Don’t try to steer the conversation in a different direction, but instead provide the answers that interviewer is looking for.  No BS, either!  If you don’t know an answer or are unsure of what the question is actually asking, be honest and say you don’t know or need the question to be rephrased.  The hiring manager has interviewed countless people before you, and your probability of fooling them with a BS response is about zero.  Plus it will show that you are not the type of person that they want to hire.

During the interview you may be asked if you would like something to drink.  Always ask for water.  That way you won’t have any hot coffee to spill on yourself or carbonation from a soda making you want to burp at exactly the wrong moment.

Be prepared for signals that the interview is wrapping up.  The interviewer may be up front and say that your time is up, or may begin saying things like “Do you have any last questions?”.  When the interview is over, it is over.  Don’t try to push the issue with stupid questions like “what are my chances to be hired?” or “how soon will you let me know your decision?” as they put the interviewer on the spot.  He or she will let you know how you will be contacted – let them lead with the information.  Don’t be needy and try to wheedle it out of them ahead of time.

When it is time to go, stand up, pick up your notebook, and shake the interviewer’s hand.  Thank them again for the opportunity to meet with them, and follow their lead from there.  They may escort you to the receptionist or all the way to the exit.  Feel free to make some small talk on the way out, but do not forget that the interview is not over until you are sitting in your car!  Many jobs have been lost because the interviewee blows it on the way out of the building by doing something stupid (like being rude to a receptionist, throwing the “F”-bomb around, or picking their nose in the hallway).

The last step in the interview is to write and send a thank you note to the interviewer.  No kidding.  A thank you note.  This will show your sincerity as well as cement your desire to work at the company.  Many hiring managers will not hire a person who neglects to send a thank you note.  It is an expectation and an essential element of business correspondence.  If you don’t have any thank you notes at home, stop by a stationery store and pick some up, or even better, have personalized notecards made.  It is a nice touch.

Lessons learned:

1.  The interview is your opportunity to present yourself in the best light possible – dress well, be well groomed, be polite, and use professional language.  Not doing any one of the above will likely result in you not getting a job.

2.  Be respectful and polite to every person you meet.  You should assume that they are part of the hiring team at the company, and if you are rude to the receptionist the word will get out.

3.  The first moments of an interview are critical- don’t blow a shot at a great first impression.  Be on time, well dressed, polite, and turn off your phone!

4.  Answer the questions you are asked- don’t try to BS the interviewer.  Also, answer in a period of thirty seconds to two minutes.  No monologues.

5.  If a drink is offered, make it water.  Coffee, tea, or soda may be more tasty, but you are not there to get  refreshments.  You are there to get a job, and the possibility of disaster through spilled coffee or an errant soda-caused burp are not worth it.

Writing your resume, part 3: The Combination Format

For those of you who have been holding your breaths in anticipation of the final installment in the resume postings –  here it is!

Today we are looking at the most flexible but most difficult resume to compose: the combination format.  As the name implies the combination format is actually a blend of the functional and chronological styles, which makes it more impactful in many industries.  It is the preferred format in situations where you have a very good idea of the job you are seeking and can tailor your resume to show your skills (think functional style) and experience (think chronological).

The difficulty in writing the combination style is that even though you are bringing in the best of both worlds you still need to fit it into two pages or less without doing something cheesy like shrinking the font down to microscopic size or using bigger sheets of paper.  Ruthless editing is everything!

What will greatly help you edit is researching the company and position where you are applying.  This will help you refine both your skill set and experience so that you are showing only what is relevant to the job or firm; you don’t have room for everything, so you can pick and choose what needs to be presented.

As with all things, there are some advantages and disadvantages to the combination format.  That said, if well written and focused on the job and firm where you want to work they can be easily mitigated.

Advantages:

  •  If you have little experience in the work area that you are seeking you can offset it by showcasing your skill set
  • Likewise, if you have a tremendous amount of experience you can use it to offset a limited number of entries on your chronological history
  • If you are changing careers, you can emphasize both your skill set and your experience to show why they are relevant for a new career path

Disadvantages:

  • If you have been job hopping the chronological section will still show the frequency of change in your employment history, as well as any significant gaps.
  • If you have no experience and no skills in the area where you want to work this format will highlight both situations.  You may be hoping to change your life and go in a radically new direction, which is great, but since this resume style is tailored to demonstrate both your skill set and experience that may be problematic if you have neither.

In this format we also introduce a new element: The Objective Statement.  This is where you, the applicant, articulate why you are the best person for a particular job.  Interestingly, if you surf around and read some of the posts and articles about resumes you will see that the objective statement is a controversial subject.  Many writers feel that it is unnecessary and wastes space, while others feel that it is an important component of a well written resume.

My take on it is that the objective statement is the best way to focus the reader (think hiring manager) on what it is that you can do for them.  It makes their job a little easier.  Think of it like the thesis for a term paper – you state your position up front and then support it throughout the rest of the document.

A large number of transitioning military folks seek work in the Civil Service or with a government contractor.  The objective statement is particularly useful for those who are seeking those jobs because the requirements to fill those jobs are generally fully disclosed and readily available, which means that you can tailor your resume to fit the stated requirements.  Showing the person who has to fill a position that you are the right person is the purpose of the objective statement, and a well written one that is supported throughout the resume has the advantage over someone whose resume is not focused.

The tight focus on the job you are seeking also allows for more latitude in the use of jargon and acronyms.  If you are seeking a job with specific technical skills then the odds are that the reader of the resume will understand your area-specific terminology.  That said, be judicious and use jargon sparingly unless you know for certain that the reader will understand what you are saying.  My example resume contains a fair amount of jargon and acronyms, but in my research I found that using them was not a problem.  You can see it here: Combination Resume Sample.

After the objective statement comes the Summary section.  This is a few sentences that show a thumbnail sketch that backs up your objective statement and shows why you are the right person for the job.  It also introduces the functional areas (as bullets) that showcase your skills that support your objective statement as well as your summary –  and, of course, why you are the right candidate for the job.

Immediately following the summary section are the more detailed narratives for each of the functional areas that you identified in the Summary section.  I title this section of the resume “Accomplishments” and use it to show how my skills in each area make me the best candidate for the job.  It is important to remember that each skill must relate to the objective and summary; otherwise you are wasting space and confusing the reader.  Remember: Focus, Focus, Focus on the job you are applying for!  Anything that does not bolster your objective and summary is taking up valuable space that you do not have to spare.

The accomplishments section is the end of the functional component of the resume.  The next section is a whittled down version of the chronological format, presented from the newest experience to the oldest.

This is where editing is really important!  In a traditional chronological resume you have a couple of pages to work with, but now you are down to half that space.  What I recommend is to only go back in time as many years as are needed to directly support your objective and summary statements.  For my resume (Combination Resume Sample) I chose to go into detail on the jobs that I held for the previous six years.  Those jobs are directly related to the job I was pursuing.  I then wrote a brief paragraph about other previous work experience that again supports the objective and summary statements.

The format ends with a recap of Education, Affiliations, and Awards that highlight those areas.  Here is where it is OK to include some things that may not be directly related to the objective and summary.  If you have received awards that are unique or show recognition for your great work or leadership, then by all means include them because they will show that you have distinguished yourself.  Likewise, if you have completed education or training that shows a depth of experience beyond the scope of your target job that can help as well.

In a nutshell the Combination Format is the right one for most government and contracting jobs as well as others that are have clearly defined requirements for employment.  The best part about this format is that it showcases both your skills and your experience, but to do so effectively requires a lot of research and ruthless editing.

Lessons Learned:

1)  The Combination Format is best for jobs and companies that are specific in their requirements.  This helps you focus your resume specifically on what the employer is looking for.  It is the best format for government and contracting jobs.

2)  You must focus your resume on the job you are applying for, which means that this particular resume format requires that you update and revise it for each job you are seeking.  A good idea is to place a date stamp in the footer of the document for the date that you complete it; just make the font the same color as the background and nobody but you will will know it is there.  Since you know where it is you can check the date by highlighting that area of the page – and this will be very useful because before you know it you will have multiple versions of your resume saved and it will help you keep them sorted.

3)  Ruthlessly edit and refine your resume.  You cannot go past two pages, and if you try tricks like filling up all of the white space or using smaller fonts the hiring manager will likely pitch it out.  Get to the golden nuggets of your skill set and experience – get rid of the rest.

4)  Write an objective statement that targets the job you are seeking and support it throughout the remainder of the resume.  It should grab the reader’s attention because it resonates fully with the job that they are trying to fill.

An interesting read…

Long before I retired from the Marine Corps I had another career of sorts.  Like millions of other young men and women I needed a job while I was in high school to earn a little money for the important things in life like a car, parachute pants, and new wave music albums.

So, like those millions of other people I looked for a job.  Oddly enough, I found that my qualifications as a sixteen year old high junior in high school precluded me from a lucrative career in wealth management or professional sports, so I ended up filling out a job application at McDonald’s.

It was a popular place to work –  lots of my friends wore paper hats and polyester uniforms there and I figured I could too.  To make a long story short, I was hired and spent quite a few years there as I worked my way through college in pursuit of my Marine Officer’s commission.

Fast forward a few decades and it turns out that a lot of the lessons that I learned at the Golden Arches proved to be invaluable in my successful career as a Marine.  So much so, in fact, that I was extremely fortunate and honored to be included in a new book that portrays the success stories of over 40 people who started out at McDonald’s.
